Most founders hire a design agency off a grid of polished screens, then find out on week three that nobody can explain the problem those screens solved. A useful SaaS product design case study shows five things: the context, the problem, the process, what shipped and how long it took. Below are six 925Studios projects written that way, from a 3-week web3 app to a year-long AI SaaS platform, plus how the studio runs a project from brief to launch.

TL;DR:

  • A case study is evidence only if it shows the problem. Screens prove taste. Context, constraints and what shipped prove that an agency can solve a product problem like yours.

  • Timelines vary by scope, not by agency speed. Across these projects, a focused web3 app took 3 weeks, a fintech website 8 weeks, MVPs 6 to 10 weeks, and full AI and web3 platforms about a year.

  • One team across product, website and brand removes hand-offs. The stealth web3 platform got app design, web design and branding from the same team, so the product and the story about it never drifted apart.

  • Ask for numbers, and trust an agency that says when it can't share them. Most client metrics sit under NDA. A good studio tells you which outcomes are approved for publication and which are not.

Quick Answer: These six SaaS and AI product design case studies cover Offa (AI SaaS, 1 year), Cerebria (AI SaaS MVP with the INKY assistant, 6 weeks), a stealth web3 platform tracking $120M across 12K creators (1 year), Vaultflow (fintech website, 8 weeks), Fluffy Couch (rent-splitting MVP, 10 weeks) and Flux (web3 crypto app, 3 weeks). Each was designed by one 925Studios team covering product, UX/UI and web.

What should a good SaaS product design case study show?

AI concept: What should a good SaaS product design case study show?

A good SaaS product design case study shows the context of the product, the specific problem users or the business had, the process the design team followed, what actually shipped, and how long it took. Most agency portfolios skip at least three of those five and lead with high-fidelity mockups instead. That matters because case studies carry real weight in B2B buying: 53% of B2B marketers say case studies and customer stories produce their best results, second only to video at 58% (Content Marketing Institute, 2025). Buyers read them closely, so a case study that hides the problem behind visuals leaves a founder guessing whether the agency can handle theirs. The strongest format names the constraint, such as a regulated flow, a two-sided marketplace or an AI assistant users don't yet trust, and explains the decision the team made about it. Treat any portfolio that shows only final screens as a mood board, not as evidence of product thinking.

Agencies such as MetaLab and Instrument set the bar for how a work page reads, with client, problem and result stated up front. The six projects below follow the same five-part structure, using only facts published on each 925Studios project page.

How does 925Studios run a project from brief to launch?

925Studios runs every project with one team that owns product UI, the marketing site and the design system together, so there is no hand-off between a product agency, a web agency and a brand freelancer. The engagement is priced on active requests rather than a block of hours, and the team works inside the tools the client already uses: their Linear or Jira board, their Slack, and their Figma libraries. Instead of a review call every two weeks, the client gets a recorded Loom walkthrough every 24 to 48 hours, so a wrong turn costs a day rather than a fortnight. A typical project moves through four stages: a scoping call that agrees the problem, the surfaces in scope and the price; mapping the core flows before any visual design; iterating screens in short loops against that walkthrough rhythm; and handing off build-ready files with a component library engineers can extend. For stealth or regulated clients, the studio signs an NDA before the brief is shared.

That rhythm is why the timelines in the table vary so much. The scope sets the calendar, not the process. A focused app with three core flows can ship in weeks, while a platform with two user types, data-heavy views and a brand to build takes most of a year. We walk through how these engagements run on the 925Studios YouTube channel.

How did we design an AI SaaS product for off-market real estate? (Offa)

AI concept: How does 925Studios run a project from brief to launch?

Context: Offa is an AI subscription marketplace that connects real estate wholesalers with off-market buyers, built on a database of more than 500,000 properties with around 10,000 registered buyers. 925Studios designed the platform from the ground up over one year, covering app design and MVP design.

Problem: Buyers struggled to filter, evaluate and trust off-market opportunities, which slowed decisions and made engagement inconsistent across the core acquisition workflows. Wholesalers, on the other side, lacked tools to present verified deals and reach matched buyers.

What we did: The team centred the product on a BuyBox flow, where buyers define what they want and the platform matches deals to it, so discovery starts from intent rather than from scrolling a list. The work focused on simplifying discovery, adding trust signals around each deal, and removing manual steps that slowed transactions on both sides of the marketplace.

What shipped: A two-sided platform with the BuyBox matching flow, swipe-to-match discovery, dashboards for both wholesalers and buyers, and subscription flows. The project page reports faster matching, clearer deal validation and more repeat activity from new and returning users.

Timeline: 1 year (2026).

Two-sided marketplaces are a design problem twice over, because every screen has to make sense to both sides of the deal. See the full Offa project page.

How did we ship a website, lead workflows and an AI assistant in 6 weeks? (Cerebria)

Context: Cerebria is an AI SaaS product that needed one product experience across its website, its lead management workflows and an AI assistant called INKY. 925Studios handled the MVP design in 6 weeks in 2025.

Problem: Users lacked a simple workflow to manage leads and move through tasks, and many didn't understand how AI could support their work. The platform also needed consistent patterns that worked for every user type, rather than one-off screens per feature.

What we did: The team designed the website, the lead workflows and INKY as one system with shared patterns, so a user who learned one part of the product could predict the rest. INKY was introduced as a clear, accessible tool for daily creative and operational tasks, rather than a chat box bolted onto the side of the app.

What shipped: A unified MVP covering the marketing website, lead management workflows and the INKY assistant. The project page reports clearer task flow, higher engagement, more efficient lead management, faster creative output through INKY, and stronger platform adoption.

Timeline: 6 weeks (2025).

The lesson from Cerebria applies to most AI products: an assistant only gets used when users understand what it is for. Pendo found that 80% of features in the average software product are rarely or never used (Pendo, 2019), and AI features are no exception. Read the Cerebria project page, and our note on why AI products need a designer.

The question I ask on every AI project is the same: what does the user do in the first minute, and does the assistant make that minute shorter? If it doesn't, it's a feature nobody will open twice.

How did we design a web3 platform tracking $120M across 12K creators? (Stealth client)

AI concept: How did we design an AI SaaS product for off-market real estate? (Offa)

Context: A stealth web3 intelligence platform tracking $120M across 12K creators needed an interface that could carry the weight of its data. 925Studios has worked on app design, web design and branding for the platform across 2025 and 2026.

Problem: The brief was simple to state and hard to solve: turn live returns across a large network of key opinion leaders into a dashboard that one operator could actually read. Raw performance data at that volume is unreadable without a model for what matters.

What we did: The team designed a scoring system that ranks performance, live views that show how each creator is doing in real time, and reporting flows that turn the data into something an operator can act on and share. Because the same team designed the product, the website and the brand, the platform's public story matches what the product does.

What shipped: The scoring system, live performance views and reporting flows, now shipping across the client's 2026 product cycles, plus the website and brand identity.

Timeline: About 1 year (2025-26), as an ongoing engagement.

Data-heavy dashboards are where most design work fails quietly, because the screens look fine until a real operator tries to make a decision with them. The client remains in stealth, so the stealth web3 project page shares scope rather than screens. Our web3 product design work shows more of this category.

How did we build a fintech website in 8 weeks? (Vaultflow)

Context: Vaultflow is a fintech company that needed a modern web presence to explain its offer and build credibility with potential users. 925Studios designed the website over 8 weeks in 2025.

Problem: Financial concepts were hard to communicate, which confused visitors and weakened confidence during first discovery. The site also lacked a structure that guided visitors toward the key actions.

What we did: The team restructured the information architecture, refined the visual hierarchy, and rewrote the page flows so each section answered one question a cautious buyer would ask before signing up. Trust signals were placed where doubt peaks, near pricing and sign-up, rather than collected in a footer.

What shipped: A redesigned marketing website with clearer messaging, stronger trust signals and streamlined page flows. The project page reports higher engagement across the core landing sections and stronger conversions.

Timeline: 8 weeks (2025).

Fintech websites carry a heavier burden than most SaaS sites, because the visitor is deciding whether to trust the company with money before reading a single feature. See the Vaultflow project page.

How did we take a rent-splitting MVP from idea to design in 10 weeks? (Fluffy Couch)

Context: Fluffy Couch was built to remove friction from shared living. Roommates needed one mobile app to split rent, manage expenses, coordinate payments and communicate, while landlords needed better visibility over monthly collections. 925Studios designed the MVP in 10 weeks in 2025.

Problem: Roommates had no single system to track expenses, split payments accurately and stay aligned on monthly obligations, which led to recurring confusion. Landlords needed tools to manage tenants, monitor payments and reduce delays across shared groups.

What we did: The team designed for two user types in one product: roommates, who need fairness and clarity on who owes what, and landlords, who need a reliable view of collections. Payment and expense flows were designed around the moments where shared living usually goes wrong, such as an uneven split or a late payment.

What shipped: A mobile app MVP for rent splitting, expense tracking, payment coordination and communication, with landlord views. The project page reports better payment accuracy, smoother rent splitting, more on-time submissions and stronger retention across roommate and tenant groups.

Timeline: 10 weeks (2025).

MVP design is mostly a decision about what to leave out. Fluffy Couch shipped the flows that resolve money and communication, and left the rest for later versions. See the Fluffy Couch project page.

How did we design a crypto app in 3 weeks? (Flux)

Context: Flux was built to close usability gaps in crypto applications. The objective was a secure, intuitive interface for onboarding, portfolio tracking and transactions, usable by both new and experienced crypto users. 925Studios designed the app in 3 weeks in 2026.

Problem: Crypto platforms were overly complex, which confused non-technical users during onboarding, transactions and portfolio tracking. Users needed stronger trust signals and clearer feedback for financial actions.

What we did: The team kept the scope to the three flows that decide whether a crypto app gets used: onboarding, the portfolio view and the transaction flow. Each financial action got explicit confirmation and feedback states, so users always knew what had happened to their funds.

What shipped: A redesigned crypto app covering onboarding, portfolio tracking and transactions. The project page reports better onboarding completion, fewer user errors, more engagement with trading and wallet features, and stronger retention.

Timeline: 3 weeks (2026).

Three weeks is possible when the scope is three flows and the client makes decisions fast. It is not a promise for a full platform. See the Flux project page.

How long does each kind of SaaS product design project take?

Across these SaaS product design case studies, project length tracks scope closely. A focused app redesign with a few core flows, like Flux, took 3 weeks. Marketing websites and contained app redesigns, like Vaultflow and Better Fast, took 8 weeks. MVPs that define a new product, like Cerebria at 6 weeks and Fluffy Couch at 10 weeks, sat between 6 and 10 weeks. Full platforms with two user types, data-heavy views or a brand to build, like Offa and the stealth web3 platform, ran about a year as ongoing engagements. The pattern holds across the market: Parallel reports typical end-to-end product engagements of 8 to 16 weeks at mid-market agencies (Parallel, 2026). If an agency quotes a much shorter timeline for a full platform, ask which flows are actually in scope. If it quotes a much longer one for an MVP, ask how much of that time is research you may not need yet.

Planning a project at one of these sizes? See how we scope SaaS product work.

How do you judge an agency's case studies before you hire?

Judge an agency's case studies on whether they explain decisions, not on how good the screens look. Ask four questions of every case study. Does it name the user's problem in their terms? Does it say what the team chose not to build? Does it give a timeline and scope you can compare against your own project? And does it say what happened after launch, even qualitatively? Then ask the agency to walk you through one case study live, and listen for who made the calls. A team that can explain why the onboarding has three steps instead of five has done the work. A team that can only describe the visual style probably hasn't.

Our honest take: be wary of case studies full of large percentages with no named client or timeframe. Most client metrics are confidential, and an agency that publishes them freely is either cleared to or guessing. We publish a number only when the client has approved it, which is why the one public metric in our portfolio is a 66% increase in booking conversions over three months for a healthcare clinic's booking flow. Everything else on our project pages is stated as a qualitative result.

A long-running r/userexperience thread on product design agencies lands in the same place: commenters stress picking the right agency for the specific work rather than the biggest name. Good design work pays back when it is matched to the problem. McKinsey found that companies in the top quartile of its Design Index grew revenue 32 percentage points faster than peers over five years (McKinsey, 2018).

Frequently Asked Questions

How long does an MVP design take?

In these case studies, MVP design took 6 weeks for Cerebria and 10 weeks for Fluffy Couch. A focused app with three core flows, like Flux, took 3 weeks. Parallel reports 8 to 16 weeks for typical end-to-end engagements, so 6 to 10 weeks is realistic for a scoped MVP.

Can one agency do product, website and brand?

Yes, and it removes the hand-offs that make a product and its website drift apart. 925Studios designed the app, website and branding for the stealth web3 platform as one engagement, and Cerebria's website, workflows and AI assistant as one MVP.

What should I ask for besides a portfolio?

Ask for one case study walked through live, the scope and timeline of a project similar to yours, the name of the person who will lead your work, and how often you will see progress. Those answers predict the engagement better than any set of screens.

What should a UX UI design case study include?

A UX UI design case study should include the product context, the user and business problem, the process, what shipped and the timeline. The strongest ones also say what the team decided not to build and why.

Why don't agency case studies show real metrics?

Most client results are covered by NDAs or simply not cleared for publication. A trustworthy agency says which numbers are approved and describes the rest qualitatively, rather than publishing unattributed percentages.

How much does a SaaS product design project cost?

Parallel puts full research, strategy and UI/UX engagements at $25,000 to $100,000 at mid-market agencies. 925Studios engagements start at $7,000. Retainers and fixed-scope projects are both quoted against scope.

Can you design an AI assistant into an existing product?

Yes. Cerebria's INKY assistant was designed alongside the lead management workflows, using the same patterns as the rest of the product, so users could see what it was for. The key decision is where the assistant appears in the user's daily task, not how it looks.

What makes 925Studios different from other product design agencies?

925Studios designs product UI, the marketing site and the design system with one team, priced on active requests and reviewed through a Loom walkthrough every 24 to 48 hours. For Offa, an AI marketplace with around 10,000 registered buyers and 500,000+ properties, that meant the whole two-sided platform came from one team over a year. It is not the right fit for enterprise consulting or for teams that need a large embedded design department.

What should you take away from these case studies?

  • Judge a portfolio on problems and decisions, and treat screens without context as a mood board.

  • Expect timelines to follow scope: weeks for a focused app or website, a quarter for an MVP, a year for a platform.

  • Keep product, website and brand with one team when the product is still changing.

  • Ask which results are approved for publication, and be cautious of numbers with no client or timeframe attached.
